The Cybersecurity Risks Your Business Is Creating With AI Tools

Most organisations treat AI adoption and cybersecurity as separate conversations. One sits with IT or operations, the other with the security team or a compliance function. In practice, they’re deeply connected — and the lag between AI adoption and security thinking is creating real exposure.

This isn’t a theoretical risk. It’s a pattern I see consistently when working with leaders on AI strategy: the security implications of AI are understood last, if at all.

How AI Expands Your Attack Surface

New entry points for phishing

AI has made social engineering dramatically more effective. Phishing emails that used to be identifiable by poor grammar and generic greetings are now indistinguishable from legitimate communication. Deepfake audio and video — a CEO voice calling an employee to authorise a transfer, a video call that looks legitimate — are no longer expensive or technically difficult to produce.

The human element of your security posture, which was already your weakest point, has become weaker.

Your AI tools are a target

If your organisation uses AI tools connected to sensitive data — customer records, financial information, intellectual property — those tools are now part of your attack surface. Prompt injection attacks (where malicious instructions are embedded in content that an AI processes) can cause AI systems to behave in unintended ways. This is an emerging attack vector that most security teams haven’t fully mapped.

Third-party AI vendors introduce supply chain risk

When you adopt an AI tool, you’re also adopting the security posture of the vendor providing it. If that vendor has a data breach, gets acquired, changes their terms of service, or goes under, your data and your workflows are affected. Most organisations do less due diligence on AI vendors than they do on other software purchases.

Employees become a larger vector

As covered in my post on shadow AI — employees using unapproved tools are moving data outside your control. But even approved AI tools, used without appropriate awareness, can create exposure. An employee who doesn’t understand what an AI tool does with their inputs isn’t making an informed security decision.

The AI Security Risks Most Leaders Miss

Model outputs in security-sensitive contexts. If an AI tool is used to draft security-relevant communications, policies, or recommendations, and those outputs are wrong, the consequences are more significant than in other contexts. AI hallucinations in a cybersecurity context can create false confidence.

Over-reliance on AI for threat detection. AI-powered security tools are genuinely useful, but they introduce their own failure modes. An organisation that relies entirely on automated threat detection without maintaining human security judgment is betting heavily on the AI being right.

Governance that hasn’t caught up. Most acceptable use policies, data classification frameworks, and incident response plans predate the current AI landscape. They need to be updated, and the update needs to be thoughtful — not a paragraph appended to an existing document.

What Good Looks Like

I’m not arguing for slowing down AI adoption. The productivity benefits are real and the competitive pressure to adopt is real. But good AI adoption includes security thinking from the start, not as an afterthought.

Specifically:

Classify your data before you connect it to AI. Know what’s sensitive, what can be processed externally, and what must stay internal. This is a prerequisite for safe AI adoption, and most organisations skip it.

Update your threat model. Your security team needs to understand the AI tools your organisation uses, how they work, and what the failure modes are. If they don’t, your threat model is incomplete.

Educate your team on AI-specific risks. Phishing awareness training needs to cover AI-generated attacks. People need to know that the CEO voice on the phone might not be the CEO.

Vendor assessment for AI tools. Treat AI vendors like any other third-party with access to sensitive data. Review their security certifications, data handling practices, and incident disclosure history before adoption.

Incident response for AI-specific scenarios. What happens if an AI tool exposes sensitive data? What happens if a prompt injection attack causes your AI to behave unexpectedly? These scenarios need to be in your incident response playbook.

The organisations that handle this well are the ones where security thinking is part of the AI adoption conversation from the beginning — not the ones that add security as a layer after the fact.
