Shadow AI: What Your Team Is Already Doing Without Your Knowledge
Shadow IT — employees using unapproved software — has been an organisational headache for decades. Shadow AI is the same problem, significantly amplified.
If you lead a team of knowledge workers, some of them are using ChatGPT, Claude, Gemini, or another AI tool right now. Not because they’re being reckless. Because it makes their work faster and easier. And because you probably haven’t given them a better option.
What Shadow AI Actually Looks Like
It doesn’t look like employees secretly installing software on locked-down devices. It looks like:
- A team member pasting a client proposal draft into ChatGPT to improve the language
- A developer using an AI coding assistant that sends code snippets to an external API
- A finance analyst uploading a spreadsheet to an AI tool to generate a summary
- A project manager using an AI notetaker that transcribes and stores meeting recordings
Each of these is ordinary, reasonable behaviour from someone trying to do their job well. Each of them also has potential consequences that the employee probably hasn’t thought through.
The Real Risks
Data leaving the organisation
Most consumer AI tools use your inputs to improve their models, or store them in ways that make them potentially discoverable. When an employee pastes a client contract, internal strategy document, or personnel record into an external AI tool, that data has left your control.
Whether that violates your data governance policies, your client agreements, or your privacy obligations depends on your context — but most organisations haven’t mapped this out.
Inaccurate outputs treated as accurate
AI models hallucinate. They produce confident-sounding incorrect information. An employee who trusts an AI-generated summary, regulatory interpretation, or client-facing document without checking it has introduced an error path that didn’t exist before.
Inconsistent outputs creating liability
If different team members are using different AI tools with different prompts to produce similar work — proposals, policy documents, customer communications — the inconsistency creates quality and liability risk that’s difficult to track.
Vendor terms your legal team hasn’t reviewed
Most AI tools have terms of service that few employees read and fewer organisations have formally evaluated. Data retention, intellectual property ownership, confidentiality — these vary significantly between providers.
What To Do About It
The instinct is often to ban AI tools. This is understandable and almost always counterproductive. People will use them anyway, just less openly, which makes the problem harder to manage.
A more effective approach:
1. Find out what’s actually being used. Ask your team directly, without making it feel like a compliance audit. You’ll get better information, and you’ll signal that this is a conversation rather than a crackdown.
2. Separate the risks by category. Not all shadow AI is equally risky. A team member using AI to draft internal emails is a different risk profile to someone uploading client data to an external tool. Prioritise accordingly.
3. Give people a sanctioned option. If you want people to stop using unapproved tools, give them an approved one that meets their actual needs. An enterprise AI platform with appropriate data controls solves most of the compliance problem while preserving the productivity benefit.
4. Build AI into your governance frameworks. Acceptable use policies, data classification, vendor assessment — these need to be updated for AI. Most organisations’ governance documents still treat AI as a future concern rather than a present one.
5. Have the conversation, not the policy. The best outcomes come from teams that understand why these guardrails exist, not teams that are complying without understanding. Take the time to explain the reasoning.
The Bigger Picture
Shadow AI is a symptom of an organisation that hasn’t made a clear decision about AI adoption. Employees are filling a vacuum.
The solution isn’t tighter controls. It’s leadership — clear decisions about which AI tools are approved, what data can and can’t be used with them, and what good AI practice looks like in your specific context.
That’s the conversation most organisations are still avoiding. The longer they wait, the more embedded shadow AI becomes, and the harder the conversation gets.
